Case Study
Artiron Motors is a multinational automotive manufacturer with more than 50,000 employees, an annual revenue of ÂŁ25 billion, and a pre-tax profit of ÂŁ2.1 billion. The company has sites in the UK, five European countries, the US and Canada, selling to major markets in the UK, Europe, the US, Canada and China. Artiron Motors has a strong focus on sustainability, which impacts manufacturing processes, support functions, and the development of new electric vehicles (EVs).
An ambitious goal has just been set to be carbon net zero by 2036. The strategy to support this goal was developed by senior leaders following extensive consultation with employees. This strategy, known as the Evolve strategy, aims to support the organisation to evolve into a more sustainable organisation. Artiron Motors has a complex organisational structure that includes features of a divisional structure for manufacturing and corporate functions such as finance, marketing and people, and features of a matrix structure for projects related to new products. Employees in corporate functions work in open plan offices and can work from home up to two days a week.
The company is facing significant external pressures, including tariffs, protectionism, rising energy costs, supply chain disruptions, advancements in battery technology, and increasing demand for both eco-friendly and safer vehicles. As an internationally known brand, a significant developer and producer of motor vehicles, and a large, profitable employer, Artiron Motors has been the subject of, and continues to face, many attempted cyber-attacks. Understanding the causes of these external pressures and analysing their potential impact is essential for Artiron Motors to achieve its goals.
Manufacturing processes rely heavily on robotics for activities including painting, welding, assembly, quality checking and material handling. Artiron Motors plan to introduce collaborative robots, known as cobots, to work alongside humans. In addition, manufacturing plants will require upgrading for EV production.
The People Team is led by a people director and organised into sub-teams that specialise in resourcing, talent management, reward, employment relations and learning and development. A shared service centre deals with routine queries from managers and employees, many of which are dealt with by an AI assistant known as Arti. Each people specialism has a hierarchical structure that includes a manager, team leader, advisers and assistants.
The employment relations sub-team recently surveyed employees to gain their opinion on their experience of working for Artiron Motors. The responses to the survey show that staff want Artiron Motors to do more to support their wellbeing. In particular, dissatisfaction was shown with: personal protective equipment (PPE) by production operatives; long working hours by support functions; and pay by all employees.
To be successful, the Evolve strategy requires a talent pipeline. The early careers programme provides part of the talent pipeline and includes apprenticeships (a paid work-based training programme that combines work and study), placement years for students on degree programmes, and two-year contracts for students who have completed degree programmes. The roles are located in a variety of geographical locations and in a range of specialisms such as manufacturing, engineering, product design, project management, data analytics, finance, and people management. New employees on the early careers programme attend a corporate induction, along with other new starters in other roles. During the induction, the company mission and vision statements are communicated and discussed, along with organisational values. Senior staff, who wear the same uniforms as all other staff, explain the importance of quality, innovation, sustainability, and inclusion.

The acceptable range is 4,095 words (-10%) to 5,005 words (+10%); anything over 5,005 words is automatically referred, in line with CIPD’s word count policy. References must be included within each answer, with full details in a bibliography at the end.
Introduction: how to use this guide
5CO01 is the first stop in the Level 5 Associate Diploma, and it sets the tone for everything that follows: you’re being asked to hold organisational strategy, structure, external context, culture theory, change management, wellbeing, and the People Team’s own contribution all in view at once — anchored throughout to a single fictional case study, Artiron Motors.
This guide can be read two ways:
- Front to back, if you’re starting from a blank page and want the whole shape of the assessment before you begin drafting.
- As a reference, jumping straight to whichever question you’re currently stuck on.
What it will not do is write your answers for you. CIPD assessments at every level require a signed declaration that your submission is your own independent work, referenced honestly — and beyond the compliance point, the actual value of 5CO01 is the thinking you do to move from “I’ve read about Schein’s model” to “here’s specifically what Artiron Motors’ shared uniforms and induction sessions tell us about their culture.” That reasoning is the skill the qualification exists to build. So instead, this guide gives you: the concept background each question needs, what’s actually being tested, the case study facts to reach for, the traps students commonly fall into, and enough structure that you’re never staring at a blank page — while the words themselves stay yours.
1. The big picture: what is 5CO01 actually assessing?
5CO01 sits at the start of the diploma because it establishes the wide-lens view of an organisation that every later, more specialist unit builds on. Across twelve questions, you’re asked to move through three broad knowledge areas:
- Organisational structure and external context (AC 1.1–1.4) — evaluating structural choices, and analysing how customer preferences, tariffs, supply chain disruption, robotics and cyber risk shape strategy and work.
- Culture and change (AC 2.1–2.5) — using Schein’s model to interpret culture, assessing how people practices shape an innovative and inclusive culture, applying change management and change-experience models to the net-zero transition and the introduction of cobots, and assessing wellbeing factors.
- The role of people practice (AC 3.1–3.3) — how different roles in the People Team support employees through the lifecycle, how people practices contribute to the net-zero goal, and how consultation and engagement can improve wellbeing.
Notice the arc: from the outside in (why is the business under pressure, and how is it structured to respond?), to the inside out (what does its culture actually look like, and how does it manage change?), to the practical mechanics of the People Team itself. Keeping that arc in mind stops the twelve questions feeling like an unconnected list and turns them into one continuous argument about how Artiron Motors’ external pressures, culture and people practices all interact on the road to 2036.
Every question is anchored to Artiron Motors specifically — its size, its hybrid divisional/matrix structure, its Evolve strategy, its named survey findings, its early careers programme. CIPD assessment criteria at this level are not testing whether you can define Schein’s model or Kotter’s steps in the abstract — they’re testing whether you can apply the concept to this organisation’s actual circumstances. That’s the exact skill a people professional uses at work: taking a general framework and working out what it means for this specific employer, this specific pressure, this specific workforce.
The practical implication: never let an answer float free of Artiron Motors. If you’ve written several sentences of pure theory before mentioning the case study, stop and rework it. Case study application is rewarded at every mark band, and it costs you nothing — it’s usually the easiest mark on the page to secure.
2. How the assessment is structured
Unlike some later units that split work across multiple tasks with different evidence types, 5CO01 is a single written task: twelve questions, each mapped to one assessment criterion, submitted as one piece of written work.
2.1 The word count band, explained properly
The brief sets the acceptable range at 4,095 words (-10%) to 5,005 words (+10%), built around a stated target of roughly 4,550 words across all twelve answers. Two things to hold onto:
- Exceeding 5,005 words results in automatic referral, in line with CIPD’s word count policy, regardless of how good the content is. This is a hard, mechanical cut-off, not a soft guideline — check your actual word count against what you declare before you submit.
- There’s no stated hard floor, but writing well under 4,095 words makes it very difficult to hit the depth the marking descriptors expect — a specific case study example, clear application of theory, and a properly reasoned answer for each of twelve questions rarely fits in a much shorter space.
Spread evenly, 4,550 words across twelve questions works out to roughly 380 words per answer — but that’s a starting point, not a rule. Some questions (Q1’s evaluation of two structures, or Q9’s two wellbeing factors) naturally need more room than others (Q5’s single-model explanation). Budget across the whole set rather than forcing every answer to the same length.
2.2 What “evaluate,” “analyse,” “assess,” “explain” and “discuss” actually want from you
The command word each question uses isn’t decorative — it signals what kind of thinking is being marked:
- Evaluate (Q1) — weigh strengths and weaknesses and reach a judgement, not just list them side by side.
- Analyse (Q2, Q3, Q11) — break a situation down into its components and examine the relationships and consequences between them, going beyond describing what’s happening to explaining its effects.
- Assess (Q4, Q6, Q9) — form a reasoned judgement on the extent, significance or importance of something, supported by evidence.
- Explain (Q5, Q7) — make something clear and understandable through reasoning, causes or examples; less about critical judgement, more about accuracy and clarity.
- Discuss (Q8, Q10, Q12) — explore an issue from more than one angle, considering different perspectives or possibilities before drawing points together.
Matching your answer’s shape to the command word is one of the cheapest ways to move up a mark band — an “evaluate” question answered as a flat description, however accurate, is answering the wrong task.
2.3 Marking bands, and what they generally mean
CIPD assessments are typically marked on a four-point scale per question — broadly, a Refer/Fail where required knowledge, case study application, or clarity is missing; a Low Pass that meets the minimum bar on every criterion but could be clearer or fuller; a Pass with good, well-expressed content and good case study application; and a High Pass that’s excellent across the board, sometimes (though not necessarily) supported by evidence of wider reading. Always check your own assessment brief and Study Centre guidance for the exact descriptors and weighting used for 5CO01, since specific wording can vary — but the underlying principle across CIPD units is consistent: every question typically needs to clear its own minimum bar, so one badly underdeveloped answer can pull down an otherwise strong submission even if the rest is excellent. That makes consistency across all twelve answers more valuable than making a handful dazzling while leaving others thin.
3. Getting to know Artiron Motors properly
Because nearly every question expects you to reach for a specific case study fact, it’s worth internalising the case study rather than skimming it once. Here’s everything given, organised by how it connects to the questions ahead.
3.1 What kind of organisation is this?

Tariffs, protectionism, rising energy costs, supply chain disruption, advances in battery technology, and rising demand for both eco-friendly and safer vehicles — plus repeated cyberattack attempts, explicitly linked in the case study to Artiron’s profile as a large, well-known, profitable manufacturer. These map directly onto Q2, Q3 and Q4, and it’s worth noticing the case study itself groups some of these together (tariffs with supply chain disruption in Q3; robotics with cyberattacks in Q4) — a signal that the assessment wants you to treat each pairing as related but distinct pressures, not to merge them into one generic “external environment” answer.
3.4 Manufacturing and robotics
Heavy reliance on robotics for painting, welding, assembly, quality checking and material handling, with a planned move to cobots working alongside people, plus plant upgrades for EV production. This is the specific change referenced in Q8 — when you’re discussing how employees experience that change, it’s production-line and manufacturing staff you should be picturing, not corporate office workers.
3.5 The People Team
Led by a People Director, organised into sub-teams: resourcing, talent management, reward, employment relations, and learning and development. A shared service centre handles routine queries, many via an AI assistant called Arti. Each specialism has its own hierarchy: manager, team leader, advisers, assistants. This structure is the backbone of Q10 — when the question asks about “different roles,” it’s asking you to name specific sub-teams and levels within this hierarchy, not just refer to “the People Team” as a single undifferentiated block.
3.6 The employee survey findings
Run by the employment relations sub-team, the survey found dissatisfaction with:
- PPE, specifically among production operatives
- Long working hours, specifically among support functions
- Pay, across all employees
This is the single richest, most reusable block of case study detail in the whole brief. Every one of these three findings is a ready-made, specific example for Q9 (wellbeing factors) and Q12 (consultation and engagement to improve wellbeing) — and because each is tied to a particular group (operatives, support functions, everyone), you can use that to show nuanced, differentiated thinking rather than treating “employee wellbeing” as one uniform issue.
3.7 The early careers programme
Apprenticeships (paid, work-based, combining work and study), placement years for degree students, and two-year contracts for graduates, spanning manufacturing, engineering, product design, project management, data analytics, finance and people management, across a variety of geographical locations. New starters attend a corporate induction alongside other new starters, where the mission, vision and values are communicated, and senior staff — wearing the same uniforms as everyone else — explain the importance of quality, innovation, sustainability and inclusion.
This paragraph does double duty. It’s the explicit subject of Q10 (People Team roles supporting early careers employees through the lifecycle), and it’s also one of your strongest sources of cultural artefacts for Q5 (shared uniforms signal something specific about hierarchy and equality; the induction’s explicit values-communication is a textbook espoused-values example under Schein).
Why this level of detail matters practically: every time you can replace a generic sentence (“Artiron Motors faces external pressures”) with a specific one (“Artiron Motors’ exposure to tariffs across its UK, European, US and Canadian sites directly threatens the cost base of its Evolve strategy”), you move your answer up a mark band at effectively zero extra word cost.
4. Question-by-question in depth
Q1 — Divisional vs matrix structure (AC 1.1)
- What’s being tested: whether you understand divisional and matrix structures as distinct organisational forms, and whether you can evaluate — weigh up, not just describe — their fit for an organisation of Artiron Motors’ specific size, geographic spread and dual manufacturing/innovation needs.
- Background you need: a divisional structure groups the organisation around outputs (products, geographies, or in Artiron’s case, manufacturing and corporate functions like finance, marketing and people), giving each division clear accountability and its own resources. A matrix structure overlays a second reporting dimension — typically project-based — on top of an existing structure, so people report both to a functional manager and a project lead. Artiron’s brief describes a hybrid: divisional for the stable, ongoing parts of the business (manufacturing, finance, marketing, people), matrix for the more fluid, cross-functional parts (new product projects).

Q2 — Two customer preferences for eco-friendly products (AC 1.2)
- What’s being tested: analysis of how external customer trends translate into strategic consequences — this is a “so what,” not just a “what,” question.
- Background you need: this fits naturally under a PESTLE lens (specifically the social/environmental factors) or Porter’s
- Five Forces (buyer power) — customer preference is an external force strategy has to respond to, not something the organisation controls directly.
- Thinking prompts: – Choose two genuinely distinct preferences rather than two versions of the same idea — for example, demand for lower-emission/electric vehicles as one, and demand for sustainably sourced or ethically produced materials as a second, separate preference. – For each, trace the consequence chain: preference → what it requires of the organisation → strategic decision. Demand for EVs doesn’t just mean “make more EVs” — it means R&D investment, battery technology partnerships (the case study explicitly flags “advancements in battery technology” as a live pressure), plant upgrades for EV production (also explicitly mentioned), and pricing strategy, given EVs often carry different cost structures than combustion vehicles. – For sustainable materials, trace a different chain: supplier vetting and diversification, potentially higher input costs, and marketing/positioning opportunities if it’s communicated well. – Link both back to the Evolve strategy and the 2036 net zero target explicitly — customer preference isn’t happening in isolation, it’s one of the forces the whole strategy has to satisfy simultaneously.

Q3 — Tariffs and supply chain disruption (AC 1.3)
- What’s being tested: analysis of two related but distinct external pressures and their organisational impact — an economic and operational lens.
- Background you need: tariffs are taxes imposed on cross-border trade, directly relevant to a manufacturer selling across the UK, Europe, the US, Canada and China. Supply chain disruption covers anything interrupting the flow of components or materials needed for production — for an automotive manufacturer moving toward EVs, this plausibly includes battery components and semiconductor supply, both notoriously vulnerable to disruption in recent years.
- Thinking prompts: – Treat tariffs and supply chain disruption as two separate threads with their own consequences, then look for where they compound each other. Tariffs raise the direct cost of cross-border components and finished vehicles; supply chain disruption threatens availability even before cost is considered — a subtly different risk. – What decisions do these pressures force? Reshoring or nearshoring production, diversifying suppliers, holding higher inventory buffers (with its own cost trade-off), or absorbing costs into pricing (risking competitiveness) versus passing them to customers (risking demand). – Connect explicitly to Artiron’s footprint: a manufacturer with sites in the UK, five European countries, the US and Canada, selling into all of those plus China, has meaningfully more tariff exposure than a single-market competitor — this is a direct, specific consequence of the scale described in the case study.

- What’s being tested: assessment — a reasoned judgement on significance — of two technological pressures and their impact specifically on work, at both an industry level and an Artiron-specific level.
- Background you need: robotics and automation reshape how manufacturing work is done and who (or what) does it; cyber risk threatens the continuity, integrity and trust of an increasingly digitised, connected operation.
- Thinking prompts: – For robotics: the case study already tells you Artiron’s manufacturing relies heavily on robotics for painting, welding, assembly, quality checking and material handling, and that cobots are coming next. - Background you need: Schein’s model describes culture across three levels: artefacts (the visible, tangible things you can observe — dress, office layout, symbols, behaviour), espoused values (what the organisation says it values — mission statements, stated principles), and underlying assumptions (the deepest, often unconscious beliefs that actually drive behaviour, usually the hardest level to access directly).

- Thinking prompts: – Choose a small number of practices you can genuinely assess rather than a long, thin list — for example: recruitment and induction design, flexible working, learning and development, and employee voice mechanisms. – For induction: the case study already shows induction explicitly communicating innovation and inclusion as values — assess whether that’s enough on its own, or what would make it more effective at genuinely embedding (rather than just announcing) those values. – For flexible working: up to two days’ homeworking for corporate staff supports inclusion by accommodating varied circumstances and working styles — assess who this currently excludes (production/manufacturing roles, by the nature of the work) and what that implies for a genuinely inclusive culture across the whole organisation, not just corporate functions. – For employee voice: the employment relations sub-team’s survey is itself an existing practice supporting both engagement and (potentially) innovation, if findings genuinely feed back into decisions — assess its current reach and what would strengthen it. – Keep coming back to why each practice supports innovation and inclusion specifically, not engagement or wellbeing more broadly — the question is precise about which cultural outcomes it wants addressed.
- Common mistake: naming people practices that are only loosely connected to innovation or inclusion specifically (e.g. discussing pay without explaining its inclusion angle), rather than practices with a clear, arguable mechanism.
Q7 — Managing change towards carbon net zero (AC 2.3)
- What’s being tested: application of at least one named change management model to a long-term, organisation-wide strategic transition — the question explicitly requires you to reference a model by name.
- Background you need: two commonly taught options fit well here. Lewin’s model (Unfreeze–Change–Refreeze) frames change as three phases: disrupting the current equilibrium, making the transition, then embedding the new state as the norm. Kotter’s 8-Step model offers a more granular sequence: creating urgency, building a guiding coalition, forming a vision, communicating it, removing obstacles, generating short-term wins, consolidating gains, and anchoring the change in culture.
